It Is Not Luck and It Is Not a Conspiracy
You have searched for your trade on Google. You have seen the map pack. And the business sitting in position one is not you. It might be someone you know. It might be someone whose work you consider no better than yours. It might even be someone you trained.
This is one of the most frustrating experiences for any tradesperson. You know you are good at your job. You have happy customers. You turn up on time and do quality work. So why is someone else getting all the calls?
The answer is almost never a mystery once you know where to look. Google does not rank local businesses randomly. It uses a specific set of signals, and the business at the top is almost always doing more of the right things across those signals than you are. Not necessarily better work. better profile management.
Let us walk through the most common gaps and show you exactly how to diagnose each one.

Start by Comparing Profiles Side by Side
Before you can fix anything, you need to understand the gap. Open Google and search for your trade plus your area. something like "electrician Llandudno" or "builder Chester." Look at the top result in the map pack, then look at your own profile.

- Total number of reviews
- Average star rating
- Date of most recent review
- Number of photos
- Date of most recent photo
- Categories listed
- Services listed
- Whether they have recent Google Posts
- Their business description
Write these down for both profiles. The gaps will often be immediately obvious.
Gap 1: They Have More Reviews
This is the most common reason a competitor outranks you, and it is the gap that takes the longest to close. Review signals, total count, average rating, recency, and the keywords contained within reviews, are among the most heavily weighted local search ranking factors.
If your competitor has 65 reviews and you have 12, that gap is almost certainly a major reason they rank higher. Google interprets a high review count as a strong trust signal. More people have vouched for this business, so it must be reliable.
The fix is straightforward but requires consistency. Ask every customer for a review after every job. Make it easy. send them a direct link to your review page. Follow up if they forget. Your competitor isn't ranking above you because they're a better tradesperson. they're ranking because their Google profile is better optimised.
Gap 2: Their Categories Are More Accurate
Your primary category is one of the strongest relevance signals Google uses. If your competitor has nailed their category selection and you have not, they have an advantage that no number of photos or posts can overcome.
We regularly see tradespeople with incorrect or suboptimal primary categories. A gas engineer listed as a generic "Plumber." A scaffolder listed as "Contractor." A specialist drainage engineer listed as "Plumber" because it was the closest option they could find when setting up.
Check your competitor's category (visible on their profile) and compare it to yours. If they have a more specific, more accurate category for the exact search you are comparing, that is a ranking factor working in their favour.
Gap 3: Their Profile Is More Active
Google rewards profiles that show regular activity. This includes:
- New photos uploaded regularly
- Google Posts published weekly or fortnightly
- Review responses posted promptly
- Profile information updated when things change
If your competitor posted a Google Post last week and uploaded three new job photos, while your last activity was two months ago, Google sees their profile as a living, active business and yours as potentially dormant. Activity does not have the same weight as reviews or categories, but it is a genuine signal and it adds up over time.
The fix is simple: set a weekly reminder to upload at least one photo and publish one post. Reply to every review within 48 hours. Keep your profile current.
Compare your profile to theirs: review count, photo count, post frequency, category selection, and services listed. The gap is usually obvious once you look.
Gap 4: Their Citations Are Stronger
Citations are mentions of your business name and phone number across the web. on directories like Yell, Thomson Local, Checkatrade, TrustATrader and dozens of others. The consistency and volume of these citations is a prominence signal that Google uses when deciding who deserves to rank.
If your competitor is listed correctly and consistently on 40 directories and you are on 8, or worse, your details are inconsistent across the ones you are on, that is a gap. A wrong phone number on one directory, a slightly different business name on another, an old address on a third. all of this weakens your citation profile and confuses Google about your business details.

Gap 5: They Have a Better Website
Your website feeds into your Google Business Profile ranking more than most tradespeople realise. Google looks at your website's relevance and content quality as part of the prominence signal.
If your competitor has a well-structured website with pages for each service and genuine useful information, while you have a single-page site with your phone number and a stock photo, that website gap is affecting your map pack position.
You do not need a complex website. But you need one that clearly signals to Google what you do and that you are a legitimate, established business. Service pages, an about page, a contact page with your correct NAP (name, address, phone number), and ideally some blog content or case studies.
Gap 6: They Are Closer to the Searcher
Distance is a ranking factor that you cannot always control. If your competitor is physically closer to the person searching, they have an inherent advantage for that specific search.
However, this does not mean you are powerless. A roofer based in Rhyl might lose out on searches in Bangor to a Bangor-based competitor purely on distance, but they can dominate in Rhyl and the surrounding areas by strengthening every other signal. And if their reviews and profile activity are significantly stronger, they can overcome the distance disadvantage in many cases.
Check your service area settings to make sure Google knows the full extent of where you work. If you cover all of North Wales, make sure your profile reflects that.
What to Do Next
Once you have identified the gaps between your profile and your competitor's, prioritise them in this order:
- Categories. Fix any category errors immediately. This is the quickest win.
- Reviews. Start a consistent review-generation process. This is the biggest long-term factor.
- Citations. Audit and clean up your directory listings.
- Activity. Start posting and uploading photos weekly.
- Website. Improve your site content and structure over time.
